I’m building a metal seed backup. What would make it worth choosing over DIY?

Hi everyone. I’m the founder of PENGER, a project making metal backups for Bitcoin recovery phrases. This is my own commercial product, and I want to be transparent about that. I’m posting to get feedback on the design and the thinking behind it, rather than turn this into a sales thread.

I’m not claiming to have invented metal seed storage or a new security standard. My question is whether a more carefully finished product, with clear instructions and thoughtful support, adds something worthwhile to an already familiar idea.

What it actually is

The design is a solid, 2.5 mm-thick plate, with stainless steel and titanium versions and an optional leather sleeve. There is space for up to 24 BIP39 words, which the owner records using a center punch rather than assembling individual letter tiles.

Instead of stamping the words themselves, you record their positions in the BIP39 word list, preserving the original word order. Our layout uses word-list positions 1–2048, represented on a 12-position binary grid. To read it back, you add the marked values and look up the corresponding word. This is a physical recording convention, not a modification to BIP39.

The backup can be made and decoded offline using the documented layout and the correct word list. You do not need a PENGER account, an app, or our website to read the plate. Our online practice tools are for public example words only—not real recovery phrases. We do not need to see anyone’s seed to provide instructions or support.

There is a usability trade-off here: you avoid assembling letters, but you introduce a word-to-number conversion and a decoding step. I would rather discuss that honestly than assume a compact grid is automatically easier for everyone.

What it does—and does not—protect against

The purpose is to replace paper with a more durable recording medium. But the metal grade and thickness alone are not proof that a finished backup will survive a particular disaster. The useful question is whether the information remains recoverable after heat, corrosion or deformation—not just what temperature the material melts at.

This is a replacement for paper, not a replacement for multisig, a passphrase strategy, or a recovery plan. Those address different parts of self-custody. Encoding words as dots is not encryption: someone who can read the plate can reconstruct the recorded phrase. The plate does not change what additional keys or passphrases your wallet requires.

The leather sleeve is about handling and finish. I’m not presenting it as a security boundary or as fire protection.

Why make another one?

The direction I’m interested in is a more refined physical product without making the security model more complicated: a readable layout, consistent workmanship, an optional sleeve, clear setup instructions and useful support.

We also provide free educational material on self-custody and operational security. I want that part to be useful independently of whether someone buys a plate: understanding what they are backing up, practising without real secrets, checking their work and thinking through recovery.

That is what I mean by a more premium option—not stronger cryptography because it comes in leather. The extra value has to be in the execution and the experience, and I’m interested in whether that distinction matters to people here.

I’d particularly appreciate feedback on three things:

  • Recording and recovery: would you be comfortable using a number grid, or would you prefer directly readable words or letters?
  • Evidence: what durability tests and recovery demonstrations would you expect before trusting a product like this?
  • Practical value: do the finishing, optional sleeve, documentation and support add something worthwhile, or would you rather have the simplest possible plate?

Specific criticism is welcome. “I would still choose DIY” is useful feedback too, especially with an explanation of what matters most to you.
